An indirect competitor solves the same underlying problem in a different way (e.g. a generalist tool vs your specialist one). A substitute is a non-software option — a manual process, a spreadsheet, or simply tolerating the problem.
For most problems, the majority of the target audience is not using any dedicated tool — they are tolerating the problem or using a workaround. That is usually your largest competitor by user count.
There is no fixed number, but a map with only direct competitors is incomplete. A thorough map typically has 3-8 direct, several indirect, and at least one substitute category.
Include them as indirect competitors if they could plausibly expand into your segment — platform expansion is a common way indirect competitors become direct ones.
