Frequently asked questions

Why not just average the three scores?

A high average can hide real disagreement — for example product at 9, engineering at 9, and business at 3 averages to 7, which looks fine, but business is clearly not on the same page. This tool flags that spread explicitly.

What should I do if the spread is large but the average is high?

Treat it as a warning sign, not a false alarm. Get the highest and lowest-scoring stakeholders together to compare what each believes is actually in scope.

Who should provide these three scores?

Whoever owns the decision on each side — typically a product lead, an engineering lead, and a business/exec sponsor. Self-reported confidence, not a guess by one person on behalf of all three.

How is the score calculated?

Alignment score = 100 minus (spread ÷ 9 × 100), where spread is the difference between the highest and lowest of the three scores on a 1-10 scale. It's transparent arithmetic, not a hidden model.

Is a spread of 2-3 points always fine?

Usually, yes — some variation in confidence is normal. The tool flags spreads of 4+ points, especially when they occur alongside a high average, as worth a direct conversation.
